The campaign was the effort of an incredible team, but one that had to be directed. I took charge of it three years ago when I became dean. My challenge was to create an environment where everybody felt included. With this kind of campaign, the tendency is to reach out to senior people. I made it a priority to energize the next generation of alumni leadership.

There were plenty of gizmos with which to fight Goliath, and David was dismissed as a punk kid with a slingshot. In the end, the kid was right. When I've made a good decision, it's usually because I've listened to the voice of David. And when I've made a poor decision, I haven't taken the time to listen.% z: k6 j! C; ^

% R( C7 k8 W, n! M4 H, C$ LIn a position of leadership, everything that comes to your desk has been filtered. You have to make a conscious effort to go out and talk with people, and then listen and actively engage them. I spend more than half of my time outside the office. I might hang out in the MBA café or go to the Thursday pub night. Even little things matter. Does somebody always deliver your coffee to the office or do you get your own? One day, I was in line to buy a cup of coffee, and Mike Useem, a professor here, said to me, "You're in line? Good for you. That's the right leadership model."

  [( C+ _$ M$ X7 o8 MA: Progress cannot happen without a good narrative. When I became dean, I learned how powerful the well-communicated idea can be as a tool to inform new directions and inspire new energy.

Eight years ago, we faced an organizational growth imperative. On the basis of bringing in world-class scholars who were also good teachers, we grew the faculty by more than one-third over a five-year period. We also grew the student body by one-third, from 180 students to 240.

Of course, people were afraid of such changes. Tuck is a place steeped in history, spirit, and small-scale community; naturally, they didn't want to lose those things. They needed convincing. And at first, I didn't realize that it was my job to be the articulator. But I quickly learned. My strategy statement has been at the heart of all of those changes, and I rewrite it every year. The basic notion stays the same: Tuck can be both highly competitive and highly distinctive. But I articulate that message in different ways.

0 |( `7 V9 b( m: v8 _A: How do you lead people who were once your peers and will become your peers again? Two years ago, prior to becoming dean, I was basically just like all of the other faculty members. And one day, when I'm done with this job, I will go back to being one of them.

5 S( F8 s& H; u- y, O( F# H3 ZIn my two years as dean, I've found that the way to manage your peers -- past and future -- is through a culture of inclusiveness. In a nonhierarchical organization, it's critical to have a structure where people who are going to be affected by a decision are part of the decision-making process.

- b' m8 w0 p. B0 g. m/ vWhen I came on board, I needed to focus on our academic curriculum. My first move was to open up the process. Previously, there was only one associate dean position, and the job dealt with two segments: teaching and research. I decided to create two separate associate positions to focus specifically on each segment. To fill them, I chose two professors whom the rest of the faculty could go to regularly. Then I went to the new dean in charge of teaching and asked that person to put together a task force on the curriculum. It included faculty from all departments and one student.

: O' j; S# e' x) w2 u+ F. GThe truth is, a dean has virtually no power. The faculty and my senior staff have the power. I need to earn their respect to move forward. Managing faculty members has been likened to herding cats, but that's not entirely true. Most people are behind you to help. The question is, Do you have a culture that will let them help you?

) r& D; F' J# l  ^Over my lifetime and in my four years as dean, I've become more aware of and impressed by how much of leadership is about emotional intelligence. The more you lead, the more you understand just how much of it is about motivation -- and motivation is about emotions. Most universities operate in the world of the intellect: The person with the best idea is the brightest. But to lead, being smart isn't sufficient. You have to connect with people, so that they want to help you move the organization forward.

I learned that lesson when I took over a division at Wells Fargo and tried to turn it around. I had the passion to make it better, but the old management balked and quit en masse. Traditionally, we didn't do enough to help prepare our students to take on leadership roles. We helped them confront problems of analysis, finance, strategy, and so forth. But the way you learn leadership is by leading. So today, part of our role is to help make students more aware of what leadership means, to get them excited about it, to inspire them to try leadership jobs, and to really understand themselves. Leadership is a performing art. Intellectually, it's simple. But behaviorally, it's complex and difficult work.0 C: h; y# p  P% c# P+ \  R$ i4 C% g

A: When they admit a class at Harvard, they pick from all these unbelievable people. I wasn't one of them. I was a regular guy who had worked in a migrant labor camp and who got a shot at Harvard because somebody said, "Bet on this kid." I was accepted mostly because of an influential alum's recommendation.8 ]' p" i/ n  i% y* R

# m% N& @" x( b, h4 GI came to Harvard in August 1967 and had a total disaster of a year. I was on financial aid, and I spent my first month cleaning dorms. It was not fun, nor was the rest of the year. I was completely adrift, culturally and socially. I didn't fail any courses, but my best grade was a B in chemistry. There wasn't a failure of effort; I worked my tail off, but I just didn't get it.

  S' a$ s( |5 B  D7 d$ X; BI left Harvard, and I didn't know if I wanted to go back. For two years, I served as a Mormon missionary in Germany. Then I spent a year at Brigham Young University. Both experiences helped rebuild my confidence.

" d" o/ g* `. XIn 1971, I returned to Harvard. This time, I was a lot more focused, and it showed. I graduated magna cum laude with highest honors in economics.& s/ K# `" q/ }2 Q7 ~" r) a

The diagnosis was twofold: I probably was taking the wrong classes -- chemistry, for one -- and I didn't have my life together. I also learned that failure is about what you do with it. You may not be able to control the situation, but you can choose how you react.

How you deal with failure determines part of your success as a leader -- not only in your own life, but in the lives of people around you. But people who work hard and who don't succeed deserve our best effort to help them find a place where they can be successful.

Because every essay question is really three or four questions combined, it's a good idea to use headings to add structure to your writing and help you stay focused on the questions being asked. Headings also make it easier for the reader to follow your story.

The most common (and most important) essay you'll write is the one that asks about career goals. It's usually combined with a question asking why you need an MBA and another asking why you need an MBA from that particular school. The basic strategy is to write something like the following three headings before attempting to respond to the questions:

Under each heading you should write a rough outline of your response. Don't worry about style, just get some ideas on paper. Then try to link your responses together into a single coherent essay. (And notice that with the headings, you don't need a transition from one topic to the next.)

(2) Answer the Question Being Asked!

Believe it or not, most applicants fail to answer the question being asked. A question might ask about professional accomplishments, and the applicant will respond with an essay about a spelling bee he won in the third grade! I see it all the time (and so do admissions officers). ' h( Q4 S9 x5 X1 \/ b( \- y1 T

# o. f" `' g; ~5 {That's why the headings are so important. I use them to restrict writers to the topic at hand. By limiting the writer to a direct response to a direct question I have a better chance of keeping him on topic. Without that structure most writers stray from the topic after just a few sentences. The problem is particularly noticeable on Stanford's essays because Stanford has the longest essays of any of the schools. (And, ironically enough, Harvard has the shortest.)

/ j2 }( |7 c# ~2 I0 rApplication essays are the dead verb graveyards of the English language. Most of the essays I see are stiff, passive, and unnecessarily formal because applicants choose to use passive verb constructions. The voicing makes me wonder about the applicant's personality. (Do I really want to sit next to this guy for the next two years? Is this guy going to be able to interact effectively with his classmates? What kind of dork would write like this?) & L" Y, f! d$ X0 d

Loosen up. It's okay to substitute "it's" for "it is" and "I'm" for "I am." Some contractions, however, are a bit too informal and should probably be avoided. For instance, I would try not to use the contraction "you'll" in an application essay. It's too informal. (Even though I use it in this Web site.) $ e  G* u) w0 D' b  Z7 f

/ \: N( D' a# p* f, c$ qDon't be too stiff but, at the same time, don't get too loose. You don't want to be talking about your "posse" or what a "fossilized old goat" you think Peter Drucker is. The voice you use in your essays should sound professional but, at the same time, it should be a little informal. Try to imagine the voice you would use if you were interviewing at the school.

You also don't want to sound chatty or use a lot of slang. I'm sure an admissions officer would think twice about any applicant who described his school as "bitchin" or who stooped to "Valley Talk." ("I'm totally excited about coming to Wharton." Don't laugh, I've heard this voice many times in application essays.)

Most schools are serious about their assigned essay lengths. You can exceed the limits by 50 words or so, but 100 words is pushing it. That's especially true at Harvard, where the essays are very short. * ~6 P; ]0 H5 `+ x

* v3 V6 T3 W' O! |1 H6 Y; J% }Also, writing a long diatribe for the optional essay (which usually goes something like, "Tell us anything else you think we should know.") is a sure way to tick your reader off. I've heard a dozen admissions directors asked about the optional essay, and every one of them said the same thing: "Don't use it unless you have to. And if you have to, then be brief."

The optional essay is not a forum for you to unload all of your insecurities about applying to B-school. ("I'm sorry for my grades in college, but I was on drugs a lot and I didn't know what I was doing.") Use it only to explain something that is important but that wasn't addressed elsewhere in the application. * n* B$ Q  R( M7 l& K

1 e/ [* E2 E/ q: P0 pAnd the optional essay doesn't have to be about something negative (though it usually is). If you are going to use it to explain sub-par grades, don't whine or make excuses. Tell your story and then shut up. 6 F6 f: s0 W; r; e

Even if your optional essay is going to be about something good, don't ramble on. Be brief and to-the-point.9 \& U* ~  ^/ I0 u! M

This is a common practice. Applicants hope to "hit" on a secret trigger topic that the admissions people are looking for - those special buzz words that will throw open the gates of Stanford. 2 k* h1 C" D# j2 x# s# N! E

There is no such thing as a trigger topic, and by throwing in everything but the kitchen sink, you dilute the force of your essay. Rather than a well focused discourse that addresses two or possibly three important themes, the kitchen sinker produces a rambling laundry list of unrelated issues that make no lasting impression on the reader.

0 I6 L: g+ C) c, QChoose one or two topics to address in each essay and stick to them. The reader has hundreds of essays to get through, so try to give him only a few simple themes to remember about you.

(8) Specific Details, Not Generic Drivel1 K5 F& s) n2 q, q

% w6 x& v9 G* TThe bulk of our work with applicants involves prying specific details out of them about their work and their personal motivations. The details, and even the topics an applicant chooses to write about, provide a great deal of insight into his character. So we work hard to get a story we like out of applicants before we think about how to write it.0 N% I2 \& c9 W+ M: _

If you are a consultant at a top management firm or an investment banker, for instance, don't tell me about the standard stuff that you and all of your colleagues do. I know all about that. Talk about the specific assignments you have worked on and what you did in those assignments. And hit the hot topics. If you worked overseas, talk about that. (B-schools love international experience.) If you worked in a tech area, be sure to mention the assignment. If you were involved in a high profile project that gathered a lot of media attention, be sure to mention it. 2 a* X, z0 p9 W* r2 [2 W

If you speak a second language, say so in your essays. Don't bury that talent in the application paperwork and ignore it elsewhere. Admissions people may not always see it in the paperwork, and even if they do, they might not put it into the context of your career goals. Speaking a second language is a significant advantage when applying, so be sure to bring it up at least once in your essays.

Don't spell the word "Kellogg" with only one "g." (You'd be surprised how many people do.)

Don't quote inane facts about the school back to the admissions committee. "Nearly one third of the students at Darden were born outside the United States." Don't you think the reader knows how many international students he has in his own school?  |1 c, D$ u) U7 e6 |# J  B

And especially don't quote a school's mission statement back to the admissions people. They know their own mission statements. In fact, don't quote anything from the brochures. The admissions people wrote the brochures and don't need you parroting their work back to them.

3 Y7 q2 b1 |6 }Don't use the expression, "thinking outside the box" in your essays. I see it constantly, and so do the admissions officers. I'm sick of it. Don't use it. Ever.

) T- n4 E; f$ gDon't use vague terminology and obscure industry jargon to describe the work you do. "We're a value-added services provider for mid-cap multinationals looking to penetrate third sector foreign markets." WTF?

Don't use weird words like "titillate." They make people wonder about you.
